Bleach has had a lot of iconic characters but a lot of people wonder about who Kaien Shiba is since he had a very minor role in the story. Kaien is dead by the time the original series begins, although his influence on the character of Rukia Kuchiki is extremely significant.
Kaien was one of the lieutenants in the Gotei 13 before the beginning of Bleach and was also part of the Shiba clan, which has a long and complex history within the series' lore. However, his biggest contribution to the story comes in the place of serving as a mentor to Rukia and helping her grow as a person, which is something she kept with her until the end of the series.

The origins and end of their relationship
Kaien Shiba was, during most of his time in flashbacks, the lieutenant of the 13th Division under Jūshirō Ukitake and was also Rukia Kuchiki's superior when the latter joined their group. It was through this connection that they started a mentor-student relationship, with Kaien being one of the few people who didn't care about Rukia's new royalty status with the Kuchiki clan.
It was also Kaien who taught Rukia about the value of forming connections with other people and how their loved ones are never fully gone when they die. Kaien died in Rukia's arms when the latter attempted to avenge his murdered wife, Miyako Shiba, by fighting the Hollow who killed her.
Kaien's death would forever mark Rukia, to the point that Ichigo Kurosaki's physical resemblance to the former lieutenant also played a role in her connection with him. This was further developed during the Arrancar arc when she faced the ninth Espada, Aaroniero Arruruerie, who had stolen his abilities and looks, with Rukia coming to terms with her past to be able to win.
Kaien and Rukia's relationship in Bleach, explained
As mentioned earlier, the relationship Kaien and Rukia shared was one between a mentor and a student or rather one between a superior and an underling. However, there was a clear friendship and care for one another, which is shown by Kaien's willingness to help Rukia when others didn't and the latter still hurting for the former's loss so many years later.
Some people in the Bleach fandom have speculated that they had romantic feelings for each other but the story never hinted at that. Furthermore, Kaien died because he was trying to avenge his wife, which shows a lot of where he was standing romantically, and Rukia never showed that kind of interest in anyone until the timeskip in the Thousand-Year Blood War arc where she is seen married to Renji Abarai.
However, it can be argued that is through her relationship with Kaien that Rukia gives Ichigo to get to know her better and their past shapes a lot of her character in the earlier arcs of the series.
What happened to Kaien defined Rukia's character for the bulk of her journey in the Soul Society and Arrancar arcs, which reaches a climax when she manages to defeat the Espada Aaroniero while the latter is using Kaien's looks.
